n8n vs Zapier: the real cost math for a growing business.

Per-task pricing feels cheap until you scale. A practical comparison of when Zapier makes sense, when n8n wins, and how to migrate.

Zapier is how most teams discover automation, and for good reason: it is polished, it connects everything, and the first workflow takes ten minutes. The trouble starts when automation succeeds — because Zapier bills per task, and success means tasks.

The math that sneaks up on you

A modest example: 60 orders a day flowing through a 6-step workflow is roughly 11,000 tasks a month. Add lead routing, invoice creation, and a few notification flows and a growing business sits at 30-50k tasks — which lands in Zapier plans costing several hundred dollars a month, every month, forever. The bill scales with your success, not with the complexity of what you built.

n8n inverts this. Self-hosted, it costs your server (often $10-20/month) regardless of volume; n8n Cloud bills by workflow executions, not steps — one run of a 20-step workflow counts once. At business volumes the difference is routinely 5-10x.

Where Zapier still wins

Honesty requires the other column: Zapier wins on instant setup for non-technical users, its enormous app directory, and zero maintenance. If your volume is a few hundred tasks a month, staying put is rational — migration costs more than it saves.

Where n8n pulls ahead

Beyond cost: self-hosting keeps data in your infrastructure (relevant for finance and healthcare), branching and error-handling logic is far more capable, and you can drop code or AI steps in the middle of a flow. That last one matters more every month — classification, extraction, and drafting with an LLM inside the workflow is where automation is heading. We wire these patterns constantly in our automation practice.

Migrating without breakage

The migration pattern that works: inventory your Zaps, migrate the high-volume boring ones first (that is where the money is), run both in parallel for a week per flow, and keep Zapier for the long-tail connectors n8n lacks. Most teams complete the move in two to four weeks part-time and fund it from the first quarter's savings.
